A short-stay booking platform for homestays, villas, apartments and hotels — rebuilt as a single accountable engagement after multiple agencies had shipped disconnected pieces.
Client
Two first-time founders from Himachal Pradesh building a short-stay booking platform — homestays, villas, apartments and hotels — on an Airbnb-style model, starting in their home state.
The ask
A working platform. What they had actually been doing was buying one in pieces: one agency for design, another for a module, another for something else.
What discovery found
The problem wasn't a missing feature — it was that nobody owned the system. Each agency had delivered its slice against its own assumptions, so the pieces didn't compose, and every new vendor spent its first weeks re-learning what the last one had done. Months and budget had gone out the door with no production-grade platform to show for it. There was little to find in the code itself; the finding was structural.
What we recommended
Stop buying slices. We took ownership of the entire build — architecture, product, design, integrations and SEO — as a single vendor with one roadmap and one accountable team, rather than bidding for another fragment.
What we built
A finance management system and a host management system, plus a unified admin panel giving the founders control over listings, hosts, guests, bookings and platform features in one place. Didit KYC integration for host and property verification. BotPenguin for chat support. Double-booking prevention across inventory. React on web, Flutter on mobile, on a locked Sand & Indigo design system. SEO was designed into the module and URL structure rather than bolted on after launch. Four-person team, with the founder hands-on through delivery. February to June 2026.
The hardest call
The founders' product decisions were genuinely good — but built around how they understood their inventory, not how a first-time guest moves through a booking. We pushed back and proposed changes to the booking flow. Doing that early in a rescue engagement is a real risk: these were founders who had already been told what to do by three agencies. It landed because we showed them the friction rather than argued about taste, and the changes shipped.
Results
Live since July 2026. Within the first two months, the platform onboarded over 1,000 hosts and roughly 1,500 properties. Stable in production with no open issues. Zyphex continues as their technical partner as they scale host and user volume and expand state by state beyond Himachal. The engagement has produced referrals.
